A website-to-Xero integration needs an agreed business event, a record-matching rule and a way to recover when a request fails. Begin with the order-to-invoice workflow, then decide whether an existing connector covers it or a custom integration needs investigation. “Keep everything in sync” is not a usable specification.
For example, a submitted quotation request may need staff review before it becomes an order. An accepted order may create a draft invoice rather than send one immediately. The business’s finance owner or adviser should define approvals, account mappings and tax treatment; the integration should implement that agreed process.

Decide exactly what triggers the invoice
Identify the starting system and event. Is it an accepted quotation, approved order, completed job or another recorded milestone? Write the required state and the authorised person who can move the record into it.
Then define the intended Xero result. Xero’s invoice documentation distinguishes invoice states and the associated contact and line-item information. Creating a draft, approving an invoice and treating it as paid are different outcomes. The proposal should state which ones are included.
Keep lead handling separate. The existing website CRM integration guide addresses enquiries and sales follow-up; this workflow starts with the commercial event the business has authorised for invoicing.
Map the records before selecting the connection
Request a small field map with sample records stripped of personal information. The map should identify the authoritative source for each field and how it will be validated.
| Decision | Source to identify | Target or outcome | Business owner | Evidence to retain |
|---|---|---|---|---|
| Customer matching | Stable customer identifier and agreed matching rules | Intended Xero contact | Customer-data owner | Sample new and existing customer matches |
| Invoice creation | Approved order or milestone | Agreed invoice state | Finance approver | Source reference and resulting invoice identifier |
| Line mapping | Product or service identifiers, quantities and descriptions | Approved line-item mapping | Finance owner or adviser | Reviewed sample and exception record |
| Payment update | Agreed authoritative payment record | Corresponding payment status or record | Payment-process owner | Linked identifiers and reconciled test outcome |
| Order amendment | Defined change after initial processing | Review, update or other agreed action | Order and finance owners | History showing the authorised change |
| Failure handling | Validation error, disconnection or unknown outcome | Visible exception and recovery task | Integration maintainer | Error record, owner and final resolution |
Do not use a customer name alone as the integration’s permanent identity. Discuss similar names, changed email addresses and existing records before choosing automatic matching rules.
Compare a connector with a custom workflow
Ask each proposed supplier to demonstrate the same representative cases. A connector may fit if it supports the source platform, required trigger, record mapping and exception process. A custom connection deserves investigation where the actual workflow needs behaviour the available connection does not provide.
Compare supported records and directions of travel, not only the presence of a Xero logo. Which changes originate on the website? Which originate in Xero? What happens when staff edit both? Specify a rule for conflicts instead of assuming the latest update is always correct.
Ask who maintains the connection when either service changes. Confirm account eligibility, required permissions and available environments against current provider documentation before agreeing the implementation scope.
Prevent duplicate processing beyond a retry window
An integration can lose the response after Xero has already created a record. Retrying blindly may create a duplicate. The specification needs an “outcome unknown” state that leads to inspection and recovery.
Xero documents idempotency-key support for repeated write requests, with keys stored for six minutes. This is useful protection for transient retries, not a permanent record of every business event.
Ask the developer to retain a durable mapping between the source event and resulting Xero identifier. In a hypothetical order workflow, processing the same approved order again should locate the existing association or require a deliberate reviewed action. That is a proposed acceptance rule, not a claim about a delivered client system.
Treat payment updates as a separate requirement
A payment notification and a completed invoice are not interchangeable. Xero’s Payments API describes applying payments to approved invoices. Agree which system establishes the payment event, what references connect it to the invoice and what the staff review process is for exceptions.
Avoid turning integration scope into accounting advice. The finance owner determines the intended treatment; the technical team demonstrates that approved inputs and states are carried through accurately.
Test disconnections, repeated events and bad inputs
Include acceptance cases for:
- One authorised source event producing the agreed invoice state and recorded identifier.
- Replaying that event without creating another invoice.
- A response timeout entering an inspection path rather than an uncontrolled resubmission.
- Similar customer names remaining correctly distinguished.
- An invalid field mapping producing a visible, assigned exception.
- Revoked access pausing the connection and exposing a documented recovery route.
Xero’s webhook guidance covers signed event delivery and failure handling. Ask how repeated or delayed notifications are processed safely. Its token guidance also makes secure credential maintenance part of an ongoing connection. Credentials belong in the authorised backend arrangement, not public website code or a shared planning document.
Request a scope around the real workflow
For an e-commerce website project or a discussion of website integrations, provide the existing platform, intended trigger, sample field list and approval rules. Contact Nolixia with that workflow and the failure cases that matter to your team. The resulting conversation can assess the required connection without assuming a particular connector or claiming that software replaces financial review.
